The Challenge

Tula Move, a growing wellness brand selling premium yoga mats and props, faced a classic “scaling” problem. They weren’t just selling online; they were expanding into physical pop-up events and festivals across India.

Their operations were hitting a wall:

  • Inventory Fragmentation: Stock was moving between the main warehouse and event venues without a clear paper trail, leading to fears of overselling online while stock was stuck at an event.

  • The “Bundle” Complexity: They wanted a custom “Make Your Own Kit” experience (Buy 4 get 7% off) that native Shopify couldn’t handle easily out of the box.

  • Payment Disconnect: At Indian events, customers pay via UPI/QR codes, but standard POS systems demanded card readers or cash, creating a reconciliation nightmare.

  • Packing Errors: As orders scaled, manual packing led to potential mix-ups (e.g., sending a Sage mat instead of Sand).

The Solution

We moved beyond standard web design to implement a “Hub & Spoke” Operational Architecture that synced their digital and physical worlds.

1. The “Hub & Spoke” Inventory System

Instead of using expensive ERPs, we utilized Shopify’s native “Locations” and “Transfers” to create a robust, cost-effective logistics network.

  • Digital Fencing: We created dedicated digital locations (Event: Pop-Up) with “Online Fulfillment” disabled. This ensured that website orders could never steal stock physically sitting at a festival stall.

  • Chain of Custody: We trained the team on a strict “Transfer-In, Transfer-Out” protocol. Stock doesn’t leave the warehouse without a digital transfer, ensuring 100% accountability for every mat.

2. Custom POS for the Indian Market

We configured Shopify POS to work seamlessly with India’s UPI infrastructure without requiring expensive hardware integration.

  • Custom Payment Types: We engineered a “UPI / QR Code” payment button directly in the POS interface. Staff can now scan items, accept payment via their own standee, and record the sale in one tap—keeping analytics accurate.

  • Smart Grid Optimization: We built a “Safe Zone” interface for event staff, populating the POS grid only with physically available items to prevent accidental orders of out-of-stock warehouse goods.

3. Zero-Error Packing Workflow

To professionalize their fulfillment, we implemented a barcode-first packing system using Scanrabbit.

  • Scan-to-Pack: We replaced visual checks with digital verification. The warehouse team now scans every item before sealing the box. If they grab a Sage mat for a Sand order, the app triggers a “Wrong Item” alert, preventing costly returns before they happen.

4. Aesthetic yet Functional Barcoding

Tula Move cares deeply about aesthetics. We balanced brand design with technical function.

  • Hybrid Labels: We designed labels that featured standard black barcodes (for instant 100% readability) but included specific “Color Patches” (Teal, Sage, Sand) to give staff visual cues, ensuring speed without compromising scanning accuracy.

The Results

By implementing these systems, Tula Move transformed from a “manual” business into a data-driven operation.

  • 100% Inventory Accuracy: The “Ghost Stock” problem was eliminated. Return transfers from events now match physical counts perfectly.

  • Faster Event Checkout: Staff can process a sale in under 15 seconds using the optimized POS grid and custom UPI button.
